Measuring AI Marketing: Attribution When the Machine Writes

AI can change the time and cost required to produce marketing. It does not change the customer and commercial outcomes that determine whether the marketing itself worked.

One campaign, two measurement questions
Production AI-assisted marketing asset

Email, article, campaign, ad copy or creative variant.

Audience Seen, clicked, read or responded

Journey evidence helps explain how people interacted.

Commercial result Enquiry, sale, booking or another valued outcome

The business still decides what success means.

Efficiency Was production faster or cheaper?

A workflow measure.

Effectiveness Did the marketing perform better?

A customer and commercial measure.

Measure AI-assisted marketing without inventing a softer definition of success.

This is for businesses that have introduced AI into content, email, advertising or creative production and now want to know whether the change has genuinely improved marketing performance.

AI marketing measurement is ordinary commercial marketing measurement applied to a changed production workflow.

Draft count, prompt count and content volume can describe production activity. They do not establish whether customers responded or the business created more value.

Separate the production change from the marketing result.

01

Keep the commercial outcome

Decide which customer action still defines success.

02

Record the baseline

Where a performance comparison is being claimed, understand the pre-change state.

03

Measure the audience journey

Clicks, engagement and intermediate behaviour can help explain what happened.

04

Measure production separately

Time and cost changes describe efficiency rather than campaign effectiveness.

05

Maintain attribution

Measurement logic needs to evolve as campaigns and customer journeys change.

AI can improve production efficiency while the marketing itself performs exactly the same, better or worse.

Efficiency

Drafting time can change

A production gain is legitimate even when customer performance remains unchanged.

Outcome

More output does not equal more customers

The number of generated assets is an activity measure.

Baseline

Without a before state, improvement claims become weaker

The business needs enough context to compare what changed.

Attribution

Old tracking can survive a changed customer journey

The dashboard may continue producing numbers after the measurement logic becomes outdated.

What I would flag in AI marketing measurement

Critical

AI-assisted marketing is held to a softer success standard than other marketing.

Activity is treated as performance because the business is excited about the new production process.

MA-01
Major

Output volume is tracked without customer or commercial outcomes.

The report shows how much was produced but not whether the work generated useful behaviour.

MA-02
Major

There is no usable baseline from before AI assistance was introduced.

Improvement is claimed without a credible comparison state.

MA-03
Moderate

Attention metrics substitute for commercial outcomes.

Impressions, likes or similar indicators are presented as success without connection to the intended customer result.

MA-04
Moderate

Attribution is never revisited after the workflow changes.

Campaigns and customer paths evolve while reporting assumptions remain fixed.

MA-05

“AI-generated marketing needs its own special metrics.”

Better framing

The production method can have efficiency measures. The marketing still succeeds or fails through audience and commercial outcomes.

Time saved, cost saved and number of variants created can all be useful operational measures.

Keep them separate from whether customers enquired, booked, bought or took the other action the campaign was designed to create.

A healthy measurement model separates production efficiency from marketing effectiveness.

Five questions worth asking about AI marketing measurement

What customer or commercial outcome still defines success?

The answer should survive regardless of how the asset was produced.

Which measures describe efficiency rather than effectiveness?

Time saved is valuable, but it answers a different question from campaign performance.

What baseline are improvement claims being compared with?

The comparison should be usable rather than reconstructed after the fact.

Which metrics are only intermediate journey signals?

Clicks and attention help explain customer behaviour without automatically representing value.

When was the attribution logic last reviewed?

Measurement needs to change when the real customer path changes.

Measure the marketing by what customers do, not by what created the copy.

Production efficiency deserves to be measured. It simply belongs beside, not in place of, marketing effectiveness.
